The commission structure you choose can make or break your referral program. Too low, and affiliates won't bother promoting you. Too high, and you'll eat into your margins. Here's how to find the sweet spot.
You pay a percentage of each sale attributed to an affiliate. This is the most common model for SaaS.
Example: 20% of the first payment, or 15% recurring for the lifetime of the customer.
Best for: SaaS products with predictable pricing and good margins. Affiliates are motivated because higher-value deals mean higher payouts.
You pay a fixed dollar amount per conversion, regardless of deal size.
Example: $50 per new paying customer.
Best for: Products with variable pricing where you want predictable affiliate costs. Also works well for freemium-to-paid conversions where the initial amount is small.
Combine percentage and flat-rate. For instance, $25 upfront plus 10% of the first year's revenue.
Best for: Businesses that want to reward affiliates immediately (flat-rate) while also incentivizing them to bring in higher-value customers (percentage).
Ask yourself these questions:
What's your customer lifetime value (LTV)? If LTV is high, you can afford generous recurring commissions. If LTV is uncertain, flat-rate reduces your risk.
What motivates your affiliates? Content creators and bloggers often prefer recurring commissions for passive income. Sales-focused partners may prefer larger one-time payouts.
What are competitors offering? Check what similar SaaS companies pay their affiliates. You don't need to be the highest, but you need to be competitive.
What's your payback period? If it takes 6 months to recoup customer acquisition cost, a large upfront commission might strain cash flow. Consider a smaller upfront payout with recurring commissions instead.
